In early October 2026 I posted the third thread of my X series about Decode, focusing on a systematic error‑analysis and regression‑testing workflow built around Kitaru (by @zenml_io). I describe how I turn each important failure into a repeatable regression test, record full sessions, use binary pass/fail labels, cluster failures by frequency × severity, create per‑failure evaluators, and replay sessions to verify fixes. The custom benchmark showed a 35 B model achieving 95 % success versus a 120 B model at 53 %.

I prefer binary labels over 1-5 scores.

A "fail" tells me something needs fixing.

Kitaru by @zenml_io can reuse recorded tool outputs when the same tool calls happen again, while changed calls can execute from scratch.

Create an evaluator Write one evaluator for each failure class that answers a simple question: Did this failure happen again?

The 35B model had a success rate of 95% while the 120B model had 53%.

30 is a good start for the number of error traces to test against.
